The takeover is heaviest in the first two months.

You are replacing a three-person internal development team with an external partner. This proposal starts at $20,000 CAD per month for the first two months, when the takeover work is heaviest, then steps down to a level you choose based on what the real workload turns out to be. The likely steady state is $12,000 to $15,000 CAD per month.

The current internal cost is not included because we do not want to guess. If you share fully loaded cost for the three developers, we will complete the comparison.

The digital side is underperforming in ways that are technical rather than creative.

You built an internal team of three developers to deliver the Rolex-driven requirements on the Periwinkles site. That work is done. The team is now larger and more expensive than the ongoing workload justifies, and managing it takes time from people who should be running the business.

Current technical gaps

  • No reliable conversion tracking from add-to-cart through purchase, so marketing cannot be measured
  • Server-side tracking, Google Merchant Center, and Meta remarketing are partially configured at best
  • Acquisition campaigns are paused because results did not justify the spend, while CPC keeps rising
  • Change requests move slowly, which shows up directly in customer experience

A defensible asset

You also have an asset most jewelry retailers do not: roughly 31,000 CAD design files.

Letting a customer upload a photo and get an instant product match with pricing and delivery estimate is a real differentiator.

The single most important outcome is a clean takeover.

We are not proposing a fixed scope of features. We hold a monthly planning session with you and Alice, agree the priorities for the coming period, and report against them. Priorities move when your business moves. No change orders for reordering the backlog.

What we commit to contractually

  • No service interruption during the transition
  • Full independent deploy capability on both brands by end of week 4
  • Documented systems, runbooks, and a written exit plan, all in your repositories
  • Same-day turnaround on urgent Rolex requests during business hours
  • Named backup developer briefed from week one
  • A named amount of dedicated capacity each month

What we prioritize together

  • Everything else
  • Monthly planning with Perry and Alice
  • Priorities agreed for the coming period
  • Monthly reporting against those priorities
  • No change orders for reordering the backlog

Not a scope list. This is our read on sequencing, and we expect it to shift.

Months 1 to 2

Takeover and stabilization

  • Codebase, infrastructure, and hosting audit
  • Structured knowledge transfer with the outgoing developers
  • Access inventory and credential handover
  • Baseline tracking, tag, Merchant Center, and Meta audit
  • BAU request handling from day one

End of week 4: takeover report with a risk register, quick wins, and a prioritized plan you approve.

Months 3 to 6

Likely priorities

  • Server-side tagging and GA4 event integrity
  • Full add-to-cart to purchase visibility
  • Merchant Center feed correction and Meta CAPI
  • Hotjar on identified friction points
  • Technical SEO cleanup
  • Training for routine content and merchandising updates
Beyond that

Growth and D2C

  • Remarketing rebuild and acquisition restart against a real CPA baseline
  • Bixlers D2C showroom and trunk show integration
  • Checkout experience for high-ticket items
  • Continued Rolex compliance work on Periwinkles

Separately scoped when you are ready: the CAD photo-matching tool.

Your 31,000 design files are a defensible asset. We would keep this out of the retainer entirely rather than let it compete with day-to-day work.

  • Feasibility assessment on the file library
  • Embedding-based visual similarity
  • Ranked matches integrated with pricing and delivery logic
  • Roughly 6 to 8 weeks to a working proof of concept on a subset of the catalog
  • We recommend not starting until the takeover is settled

Months 1 and 2: $20,000 CAD per month.

The first two months are more intensive. Knowledge transfer, infrastructure audit, tracking baseline, and live request handling all overlap while your internal team is still winding down. Once that is behind us, the cost drops.

Included in months 1 and 2

  • 1.0 dedicated senior full-stack developer
  • Shared support capacity: technical lead oversight, analytics and martech engineering, DevOps, technical SEO
  • Delivery coordination and monthly planning
  • All discovery, audit, and knowledge transfer work included, no separate onboarding fee

Month 3 onward: you choose

At the end of month 2 we will have real data on request volume. You pick the level that matches it, and you can change it again with 30 days notice at any point.

Reducing your dependency on us

  • Written runbooks for common tasks, maintained as living documents

Nothing sits in a Webisoft-only environment

Part of the job is making you need us less for small things.

Aligning to your Montreal IT partner's recommendations.

The audit your Montreal IT partner is running on password sharing, code protection, and access management materially reduces transition risk.

Named individuals only, all Canadian employees under confidentiality and IP assignment
Least-privilege access, requested per system and documented
Formal offboarding within 24 hours of any team member rolling off
Credential rotation and access revocation confirmed in writing
We align to whatever your IT partner recommends rather than imposing our own model
Written exit plan documented at the start of the engagement, not the end

Team extension and full product builds.

40Engineers, all onshore in Canada
CanadaNo offshore handoffs, no timezone gap, no language barrier
MontrealIn-person cadence is practical rather than theoretical

We run both team extension and full product builds, so the same partner covers day-to-day maintenance and the AI and computer-vision work the photo-matching tool would need.

We have taken over inherited codebases from departing internal teams before. Transition risk is the part we plan hardest for.

Conditions for a clean takeover.

  • Access to existing repositories and hosting
  • Outgoing developers available for at least 15 hours of knowledge transfer during their notice period
  • A designated technical point of contact available on your side during months 1 and 2
  • Alice or a designated marketing owner available for monthly planning
  • Your IT partner's audit findings shared with us to avoid duplicated or conflicting work
  • Third-party licenses, hosting, and ad platform spend remain your direct expense
  • Rolex brand guideline requirements for Periwinkles documented and provided
